Svi zaposleni koji \u017eele da predlo\u017ee neku novu ideju za Nissan mogu da u\u010destvuju. Pre nekoliko godina, D\u017eon Ferguson, engleski in\u017eenjer za\u0161tite, predlo\u017eio je tehnologiju koja omogu\u0107ava kupcima da menjaju boju svog automobila kad god \u017eele. D\u017eon je osvojio predsedni\u010dku nagradu za inovaciju. Njegova ideja je inkubirana u Nissanovoj laboratoriji za inovacije gde je inovacioni kou\u010d vodio D\u017eona da istra\u017ei njegovu ideju koriste\u0107i Lean Startup pristup.<\/p>\n\n\n\n<p>Lean Startup ideju vidi kao skup hipoteza koji kriju rizike iza projekta. Pristup zahteva identifikovanje tih hipoteza i suo\u010davanje sa stvarno\u0161\u0107u da bi se videlo da li ideja mo\u017ee da se ostvari. U D\u017eonovom projektu, dva najve\u0107a po\u010detna rizika krila su se u tehni\u010dkoj izvodljivosti i tome da li klijent zaista \u017eeli ovu tvorevinu. Da li je postojalo tr\u017ei\u0161te za njegovu ideju?<\/p>\n\n\n\n<p>Bez prethodnog iskustva u inovativnim projektima, Lean Startup pristup dao je D\u017eonu strukturiranu metodologiju koja bi ga gurala napred. Ka\u017ee da mu je bila od velike pomo\u0107i: <em>\u201cVeoma brzo sam uvideo korist Lean Startupa. Kou\u010devi su objasnili kako \u0107e ovo funkcionisati i dali su mi rokove, stvari koje je trebalo da isporu\u010dim, \u0161to mi je zaista bilo potrebno, jer bi bez <\/em><em>toga bilo prili\u010dno te\u0161ko.\u201d<\/em><\/p>\n\n\n\n<p>Kada je u pitanju tehni\u010dka izvodljivost, John je prona\u0161ao kompaniju koja razvija tehnologiju e-mastila. <em>\u201cPri\u0161ao sam razli\u010ditim kompanijama, stupio u kontakt sa njima. Na kraju smo uspostavili jednu kompaniju kako bismo pru\u017eili protorip.\u201d<\/em><\/p>\n\n\n\n<p>Kada je u pitanju tr\u017ei\u0161te, uglavnom imamo tri najve\u0107a rizika u biznisu:<\/p>\n\n\n\n<ol class=\"wp-block-list\" type=\"1\"><li>ne znamo zaista ko su kupci<\/li><li>ne znamo da li imaju stvarnu potrebu<\/li><li>ne znamo na \u0161ta \u0107e se kupac obavezati<\/li><\/ol>\n\n\n\n<p>D\u017eon je morao da otkrije kome bi njegova nova tvorevina bila privla\u010dna. Ko \u017eeli da promeni boju svog automobila jednostavnom mobilnom aplikacijom? I jo\u0161 va\u017enije, ko \u0107e platiti za ovo i koliko? D\u017eon je iscrtao oko 10 platna sa profilima potencijalnih kupaca i slabe ta\u010dke koje ova tehnologija mo\u017ee da re\u0161i. Nakon kratke ve\u017ebe prioritizacije, bilo je vreme da iza\u0111e iz zgrade i suo\u010di svoje razumevanje sa realno\u0161\u0107u. Si\u0161ao je niz ulicu da se na\u0111e sa kupcima kola: <em>\u201cNajte\u017ei deo aktivnosti bio je kada sam zavr\u0161io na ulici i razgovarao sa ljudima. Ovo \u0107e \u017eiveti sa mnom du\u017ei vremenski period. Jo\u0161 uvek imam no\u0107ne more o tome kako stojim na uli\u010dnom \u0107o\u0161ku u Londonu , poku\u0161avaju\u0107i da zaustavim ljude da vidim da li bi \u017eeleli da kupe. Ali ovo je bilo pravo zlato.\u201d<\/em><\/p>\n\n\n\n<p>Raspitivao se o izazovima koje kupovina automobila donosi, poku\u0161avaju\u0107i da shvati kakav uticaj ima boja prilikom kupovine automobila. Poenta nije bila postaviti vode\u0107 pitanja ve\u0107 dati osobi priliku da se otvori i objasni \u0161ta je frustrira prilikom kupovine automobila.<\/p>\n\n\n\n<figure class=\"wp-block-image\"><img decoding=\"async\" src=\"https:\/\/images.unsplash.com\/photo-1494253109108-2e30c049369b?ixlib=rb-1.2.1&amp;ixid=eyJhcHBfaWQiOjEyMDd9&amp;auto=format&amp;fit=crop&amp;w=1000&amp;q=80\" alt=\"blue lemon sliced into two halves\"\/><\/figure>\n\n\n\n<p><em>\u201cJedna od klju\u010dnih stvari koje me je kou\u010d nau\u010dio jeste: ne mo\u017ee\u0161 samo da pri\u0111e\u0161 kupcu i i ka\u017ee\u0161 \u201cDa li biste kupili ovo?\u201d, jer \u0107e on re\u0107i da, zato \u0161to \u017eeli da bude\u0161 zadovoljan. Dakle, ono \u0161to \u0107e\u0161 dobiti jeste na neki na\u010din pozitivno izobli\u010denje istine. Ako bi im onda rekao : \u201cOkej onda, dajte mi sada novac.\u201d, rekli bi \u201cO ne!\u201d.<\/em><\/p>\n\n\n\n<p>Ljudi su razgovarali sa D\u017eonom i govorili stvari tipa: <em>\u201cProvodim 2 sata dnevnom u svojim kolima, nije mi va\u017eno kako ona izgledaju spolja\u201d<\/em>, ili: <em>\u201cJednostavno \u017eelim crni automobil jer ne moram da ga perem.\u201d<\/em><\/p>\n\n\n\n<p>Ovi intervjui su mu pru\u017eili nove perspektive i istan\u010dano razumevanje potreba mu\u0161terija. D\u017eon je odlu\u010dio da se fokusira na jedan specifi\u010dan segment kupaca: \u201cfashioniste\u201d koji \u017eele da se boja njihovog automobila sla\u017ee sa njihovim stilom tog dana.<\/p>\n\n\n\n<p>Da bi ispitao ovaj segment, D\u017eon je kreirao video kako bi prikazao proizvod u akciji: TV oglas zasnovan na ideji da kupac mo\u017ee da prilagodi automobil svom autfitu. Glumica u reklami nosi crvenu haljinu. Izlazi napolje; njen automobil je plav. Ona vadi svoj telefon, otvara aplikaciju i bira crvenu boju. I automobil postaje crven.<\/p>\n\n\n\n<p>Video je emitovan na Nissanovoj Fejsbuk stranici. D\u017eon je analizirao rezultate: <em>\u201cNije bilo nikakvih jasnih rezultata da su ljudi tragali za ovim. Sama ideja jednostavno nije bila tako sna\u017ena koliko smo mislili da je.\u201d<\/em><\/p>\n\n\n\n<p>Potrebno je puno hrabrosti da se ka\u017ee<em>: \u201cPa imao sam ovu ideju, ali pod svetlom izvesnih \u010dinjenica, nije dobro po\u0107i za ovom idejom.\u201d<\/em> Sa novim proizvodom nikada nije sigurno.<\/p>\n\n\n\n<p>D\u017eon je razmi\u0161jao o svom iskustvu: \u201c<em>Na\u0161ao sam na\u010din da cenim neuspeh, pozitivan neuspeh. Nisam \u017eeleo da potro\u0161im milione da bih na kraju shvatio da se ova stvar ne\u0107e prodavati. Ose\u0107a\u0161 se razo\u010darano, ali je ovo istovremeno i iskustvo iz kojeg ne\u0161to nau\u010di\u0161. Razmi\u0161ljao sam o ovome vi\u0161e puta pro\u0161le godine i pitao se: \u0161ta ako poku\u0161amo da stavimo neku drugu osobu u video, a ne fashionistu? Da li bismo do\u0161li do druga\u010dije reakcije? Ovu igru mo\u017eete igrati zauvek. Bilo je dovoljno dokaza koji su ukazivali na to da ovde ne postoji poslovni slu\u010daj. Jedna od stvari koje su mi kou\u010devi rekli jeste: \u201c\u010cak i ako ne uspe, ostvario si uspeh jer ono \u0161to si u\u010dinio dokazuje pretpostavku. Spre\u010dio si da kompanija izgubi novac, vreme i trud.\u201d\u201d <\/em>Upravo u tome je poenta Lean Startupa.<\/p>\n\n\n\n<p>Dakle, pozitivan neuspeh. Da li je kou\u010ding bio od pomo\u0107i? Evo \u0161ta je D\u017eon rekao kou\u010devima: \u201c<em>Opasnost le\u017ei u tome kada konsultant \u017eeli da bude\u0161 zadovoljan jer ga pla\u0107a\u0161. Ali vi se niste bojali da mi ka\u017eete: Ne, D\u017eone. \u0160ta \u0107e\u0161 dostaviti ove nedelje? Koje su tvoje pretpostavke?\u201d Zaista ste me gurali iz moje zone komfora jer nisam iz biznisa. Ovo mi je zaista zna\u010dilo. Zaista mi je bilo od pomo\u0107i. Vodili ste me kroz proces i mislim da ste me dobro procenili, prili\u010dno rano, znali ste koliko daleko da me gurate i kada da se povu\u010dete. I mislim da je ovo odli\u010dno pro\u0161lo.
